NMBS, the operator organising and commercialising Belgian train traffic.
Project Scope
NMBS procurement has developed a model for category management, but it was not yet sufficiently adapted to public procurement and the specific environment in which NMBS finds itself.
Hudicor’s Approach
In the first phase of the project, we conducted an in-depth analysis of the existing way of working. With that information, we could implement improvements to current NMBS methodology, templates, and tools for category planning.
Next, we executed category management on 2 projects: HVAC, and technical supplies and tools. This phase included an internal need analysis and external supply market analysis, including 1-on-1 discussions with suppliers/experts.
For each category, we defined and implemented a spend reduction strategy (RFx or other, e.g. fact-based negotiations). We then organised workshops and interviews to ensure buy-in from key stakeholders and maintain engagement.
Lastly, we organised individual coaching and training for the two NMBS ambassadors following our capability building framework.
Category management will be the future value creator for procurement.
Total cost of ownership savings of 10% were achieved through the project.
